TFB agents – meet your change team

Lasting change needs a clear model, clear instructions, consistent control and facts you can trust. Within The Fact Board, a team of specialised agents supports you at every step of the improvement cycle, while people remain accountable for every decision.
The agents do not take over the work. They provide structure, ask the right questions and record information consistently. Each agent has one clearly defined role in the MICMAC cycle (Model, Implement, Control, Measure, Analyse, Change). Together they keep the cycle running, so the organisation sees what is happening, why it happens and what to do next.
How the cycle works

The improvement cycle runs in six steps. Step 0, Set direction, feeds the cycle with your vision, goals and facts. Mica, the lead agent of the programme, coordinates the cycle; she does not carry out any activity herself.
| Step | Agent | What it does |
|---|---|---|
| 0 Set direction | Strategy agent | Turns strategy, goals and KPIs into a draft Fact Tree. |
| 1 Model | The modeler | Drafts the business model, writes model texts and advises on whether a model is sound. |
| 2 Implement | The instructor | Writes work instructions and training material and advises on how to roll them out. |
| 3 Control | The controller | Carries out controls, follows up actions and records deviations. |
| 4 Measure | The measurer | Retrieves measurements from source systems and flags negative trends. |
| 5 Analyse | The analyst | Runs the MICMAC analysis and advises on further analyses. |
| 6 Change | The changer | Prepares improvements and advises on follow-up. |

TFB Agents; who does what
Bjöt, the orchestrator
Bjöt stands alone and coordinates the other agents. It keeps the improvement process running from start to finish and decides which agent steps in at each point. Bjöt does not carry out the work itself; it makes sure the right agent does it at the right time.
The MICMAC agents
These six agents work directly through the MICMAC steps:
- The Modeler builds the new way of working.
- The Instructor guides people through the new way of working.
- The Controller checks that the agreed way of working is followed.
- The Measurer tracks the results against what was agreed.
- The Analyst looks at the controls & measurements and finds what needs to change.
- The Changer carries out the improvements.
The supporting agents
These three agents provide the foundation for the MICMAC agents:
- The Strategist sets the direction before the process starts.
- The Fact Maker records the facts the organization works with.
- The Rule Maker turns agreements into rules that the controlling agents can check.
Lead agent of the programme

Bjöt
Bjöt watches over the continuous process and keeps the programme on track. It prepares the schedule and planning for controls and measurements, reports progress per step, and flags steps that were skipped or are stuck. It suggests which step or agent comes next. Bjöt never executes or changes the plan herself: people set the schedule, and people change the rules.
Our principles for agents

- A person is always accountable. Every activity has a named person at the client. An agent is never accountable.
- Clear roles per activity. Each agent works in defined modes: Responsible (acts within its limits), Support (provides input such as texts, analyses or examples that a person processes) or Consulted (advises on request and changes nothing). The same agent can act in one activity and only advise in another.
- Agents are monitored. The Fact Board checks the agents with a mechanism the monitored agent does not run itself, supported by spot checks by a person.
- Every action is logged and can be stopped. Each action is recorded with the rule version, input and output. An agent can be paused directly by its owner or the change advisory board, and a person can correct or reverse any outcome.
- No silent decisions. When a threshold, conflicting rule or doubt arises, the agent stops and hands the decision to a person.
- Your knowledge stays yours. Agents work with the current model and your own information at the moment they run. Your information is not shared with other clients.
